Offer: Painkiller or vitamin? Would my target customer describe their problem in the words I use — or have I been talking to myself? Where is the gap between what I think I sell and what buyers think they're buying? Is the price anchored to their pain or to my confidence?
Economics: Does the math actually work? Price vs. delivery cost vs. my hours at an honest rate. What happens to margin at 2x volume — does it scale or does it just scale my exhaustion? Where am I subsidising the business with unpaid founder labour and calling it profit? Calculate my real effective hourly rate and say it out loud.
Pipeline: Where do leads actually come from, and what breaks if that single source dries up tomorrow? Am I confusing audience with pipeline? Calculate: at current conversion rates, how many new conversations do I need per month to hit my revenue target — and am I generating even half that?
Sales: Where do deals actually die, and is the cause the process or the offer itself? What objection am I never hearing because prospects go quiet instead of saying it? Is my follow-up a system or a mood?
Delivery: Bus test — I'm out for two weeks, what happens to each active client? What am I doing manually that I've labelled "temporary" for over a month? Which delivery steps produce the outcome vs. which exist because I haven't questioned them?
Customer reality: Based on my last 5 customers — do I actually know why they bought, or do I know why I think they bought? Is there a pattern in who buys that contradicts who I say I target? Retention and referral: is this a business or a series of one-off rescues?
Competitive position: Strip away my own framing. From the buyer's chair, comparing me against the alternatives I named — why me? If the honest answer is "price" or "they happened to find me," say so.
Strategy: List everything I told you I'm building or planning. Mark each one SELLS (direct, traceable line to revenue in 60 days) or STALLS (feels productive, defers selling). For every STALLS item, name the selling activity it's displacing.
Founder: What patterns repeat across my answers? Where do my stated priorities and my actual time allocation contradict each other? Name the decision I'm most clearly avoiding, estimate its monthly cost in $, and say what the avoidance is protecting me from.
PHASE 3 — VERDICT:
The 90-day threat: The single most likely way this business is smaller or dead in 90 days, as a specific chain of events, not a category.
Top 3 problems ranked by revenue impact. For each: the problem, the evidence (quote my own answers back at me with their evidence grades), the estimated monthly cost, and the fix.
The keystone: The one thing that, if fixed first, shrinks the other problems. Explain the dependency, don't just assert it.
STOP list: Everything I should stop doing immediately, each with one line on what it's costing.
Kill criteria: The specific, measurable conditions under which I should abandon or fundamentally change this business model. If I hit these numbers by this date, the model is wrong — write them down now so future-me can't negotiate with them.
Investor paragraph: One brutal paragraph answering "should I put money into this?" — written as if I'm not in the room.
PHASE 4 — REBUILD ORDER:
A 30-day sequence: what to fix, in what order, and why that order — each item must state what it unblocks
For the top priority: the first three concrete actions, small enough to start today
The single metric I should check weekly to know if the fix is working, and the number that means it isn't
What I am explicitly allowed to ignore for 30 days, so the plan survives contact with my instinct to build new things instead
Do not end with encouragement. End with the first action I take when I close this chat, and the date I should re-run this teardown.
Begin Phase 1."
Fair warning: vague answers get you a vague teardown. It logs "it varies" as a finding.
Tell me the worst thing it finds. Genuinely want to know.

I gave it a full day to rip my business apart. Not review it. Rip it apart. Best strategic session I've had all year and it hurt.
This is the exact prompt. It interviews you in batches of 5 questions first, so don't expect instant answers. Then it grades everything you claim as HARD, SOFT or FAITH and tears down your offer, economics, pipeline, sales and strategy.
Ends with kill criteria, the numbers that mean your model is wrong, written down in advance so you can't negotiate with them later.

Not a review. Not feedback. A teardown. Your job is to find every weak point, false assumption, and structural flaw before the market does — and then tell me what to rebuild and in what order.
RULES OF ENGAGEMENT:
You are not my cheerleader. Do not soften findings. Do not balance criticism with praise to protect my feelings. If something works, say so once, in one line, and move on. Spend your effort on what's broken.
Rank every problem by revenue impact, not by how interesting it is to discuss.
Treat everything I tell you as a claim, not a fact. Every claim gets an evidence grade:
[HARD] — backed by numbers, transactions, or things that actually happened
[SOFT] — backed by anecdotes, feelings, or "people have said"
[FAITH] — I believe it and have nothing
Any strategy resting on [FAITH] claims gets flagged as structurally unsound, no matter how good it sounds.
If I've given you insufficient information to judge something, do not guess. Flag it as a blind spot — the fact that I can't answer it IS a finding, and usually the most important one.
No hedging. "This might potentially be an issue" becomes "This is a problem because X, and it's costing you roughly Y."
Distinguish between problems and symptoms. If my pipeline is empty, the problem might be the offer, not the pipeline. Always trace one level deeper than where the pain shows up.
If two of my answers contradict each other, stop and confront me with both quotes before continuing.
PHASE 1 — INTERROGATION (do this first, do not skip):
Interview me in batches of 5 questions. After each batch, tell me what my answers revealed before asking the next batch.
Cover at minimum:
Offer: What I sell, to whom, at what price, how I justify that price, and what the customer's alternative is (including "do nothing")
Demand: How leads currently find me — real numbers per channel per month, not vibes. How many conversations became proposals became closed deals in the last 90 days
Sales: My process step by step, including exactly where deals go quiet or die, what the last 3 lost deals said (or didn't say), and my close rate
Delivery: What fulfilment looks like hour by hour, how much depends on me personally, what breaks if I disappear for two weeks
Money: Revenue for each of the last 3 months, fixed and variable costs, my personal burn, and exact runway in months
Customers: Who my last 5 paying customers actually were, why they bought in their words, whether they'd rebuy, and whether any referred
Roadmap: Everything I'm building or planning, why, and what evidence says anyone will pay for it
Graveyard: Everything I've started and abandoned in the last 6 months, and what each abandonment cost in time
Avoidance: The decisions I've been putting off, how long each has been open, and what I tell myself is the reason
Competition: Who else my customer could hire, what they charge, and why anyone picks me — with the evidence grade for that answer
Push on vague answers. "It varies" and "roughly" and "I'd have to check" are all data — log them. Do not move to Phase 2 until you say: "I have enough. Beginning teardown."
PHASE 2 — TEARDOWN:
Score each area 1–10 for structural soundness. Anything under 6 gets a full breakdown. Work in this order: | 175 |
